The cheapest vendor quote can become the most expensive choice when scope and assumptions do not match. A fair comparison starts by making every quote answer the same questions.

This guide helps you create a vendor comparison that makes unlike quotes comparable without asking ai to choose the winner.

What you need

  • Two or more redacted quotes or proposals
  • Your required outcome, non-negotiables, budget range, and decision criteria
  • Internal risk, security, legal, and procurement requirements

The workflow

1. Redact before upload

Remove bank details, signatures, private contacts, credentials, and confidential pricing terms you are not permitted to share.

2. Normalize the scope

Create the same rows for every vendor: deliverables, quantities, timeline, dependencies, exclusions, support, renewal, and exit.

3. Calculate total cost carefully

Separate base price, optional work, recurring fees, implementation, internal labor, and likely change costs. Verify all calculations manually.

4. Use questions before scores

A polished score can hide missing information. Resolve major assumptions and exclusions before ranking vendors.

Copy this working prompt

Replace every bracketed field with verified information from your business. If you do not know something, write unknown instead of guessing.

Normalize and compare these redacted vendor quotes. Do not select a vendor.

Required business outcome:

Non-negotiable requirements:

Decision criteria and weights, if approved:

[ADD MORE QUOTES IF NEEDED]

Create:
1. Side-by-side scope table
2. Included deliverables and quantities
3. Exclusions and assumptions
4. Timeline, dependencies, and client responsibilities
5. Base, optional, recurring, and potential additional costs
6. Support, warranty, renewal, and exit terms present in the source
7. Missing information
8. Material risks and tradeoffs
9. Questions to send each vendor
10. A decision worksheet for a human review meeting

Quote the source for important differences. Write Not stated when information is missing. Do not invent terms, total cost, performance, reputation, or risk. Flag calculations for manual verification.

Run a second-pass review

The first output should not be the final answer. Use this challenge prompt to find weak evidence, hidden assumptions, or avoidable risk.

Challenge this comparison for false equivalence, hidden assumptions, double-counted costs, missing internal effort, and criteria that favor presentation quality over business fit.

What good looks like

  • Every vendor is compared on the same rows
  • Missing facts remain visible
  • The final choice stays with accountable people

Review before you use it

  • Were calculations verified?
  • Have legal, security, or compliance terms been reviewed by qualified people?
  • Did every vendor answer material gaps?

Privacy and judgment guardrails

  • Remove passwords, payment details, private health information, and confidential customer data before pasting anything into an AI tool.
  • Treat the output as a working draft. A person remains responsible for the decision, promise, price, and final send.
  • Do not let AI invent customer quotes, financial figures, legal terms, capabilities, deadlines, or proof.

Your next action

Send each vendor only the questions relevant to their quote, then update the same comparison table with sourced answers.

If your AI tool still lacks the context to do this well, first Use the three-part prompt formula.
